Calculation notes

Choose either quantity or value as the primary basis and do not mix them. Define the count or reconciliation date, locations, valuation method if value is used, and treatment of known damage, write-offs, expiry, transfers, counting error, and approved adjustments.

Edge-case guidance

Only the unexplained remainder should be called shrinkage. Known damage, documented write-offs, system timing differences, and approved corrections should be classified separately. A value rate can change with price or valuation even when unit loss is unchanged.

Interpretation

Use this control measure to investigate unexplained differences between records and physical or otherwise verified inventory. State whether the primary basis is quantity or value.

Caution

Do not label known damage, approved write-offs, or ordinary reconciliation corrections as unexplained shrinkage. Quantity and value rates are not interchangeable and require consistent valuation.

Define the reconciliation scope and classification workflow with finance and warehouse owners, preserving the pre-adjustment record and an audit trail for explanations.

Target guidance

Set the first target for inventory shrinkage rate from comparable internal history, then adjust it for assortment, service commitments, seasonality, capacity, and data quality. Review the direction with the accountable owner and consider this trade-off: reducing unexplained loss should not be achieved by suppressing valid adjustments or discouraging accurate reporting.
